What is invisible demand?

Invisible demand is B2B buying activity that forms outside your funnel's view. It's the research, comparison, and shortlisting your buyers do in AI tools, peer communities, group DMs, and anonymous site visits before they ever fill out a form. Your attribution software can't see it, but it decides most deals: 6sensefound 84% of B2B purchases are effectively decided before the vendor knows the account exists.

Most marketers call this the dark funnel. The dark funnel is where the buying happens. Invisible demand is the buying interest that forms there.

Why is invisible demand growing?

Three shifts, all measurable.

Buyers moved their research into AI tools. Forrester's 2026 Buyers' Journey Survey found 94% of B2B buyers used AI during their most recent purchase, and G2reports half now start research in an AI chatbot instead of Google. None of that shows up in your analytics.

Buyers do more of the journey before contact. The shortlist forms in peer Slack groups, communities, and review sites. By the time someone fills out your form, they're validating a decision, not starting one.

And most of your market isn't in-market. The Ehrenberg-Bass Institute's 95:5 rule holds that about 95% of your buyers aren't buying today. They're forming opinions of you now, in places you can't measure, that determine whether you make the shortlist later.

How is invisible demand different from the dark funnel?

Same territory, different job. "Dark funnel" describes the problem: touchpoints attribution can't track. Invisible demand describes the thing itself, the actual buying activity forming out of view, and treats it as measurable. You can't track every dark touchpoint. You can measure how much demand is forming invisibly in the dark funnel, using signals you already have.

Can you measure invisible demand?

Yes, indirectly. You can't log every peer recommendation, but invisible demand leaves five observable traces in systems most B2B companies already own:

  • Anonymous ICP engagement. Right-fit accounts visiting and leaving without identifying themselves.
  • AI/LLM discovery. Whether buyers researching in ChatGPT, Perplexity, and Copilot find you or a competitor.
  • Branded search gap. Brand interest rising faster than the demand your funnel captures.
  • Repeat evaluation. Buyers returning again and again before they ever convert.
  • Peer influence. How often your name gets passed around in communities, reviews, and referrals.

Scored against published benchmarks, these five signals produce a Demand Visibility Score: a 0-to-25 read on how much of your buyers' journey you can actually see.

Why does pipeline drop while funnel metrics look fine?

Because your funnel measures capture, and the buying moved upstream of capture. If buyers decide before they convert, and you're not present where they decide, deals close with someone who was. That loss never appears in your reporting as a lost deal. It appears as less: fewer inbound, longer cycles, flat pipeline against rising traffic. More capture spend can't fix it. You can't capture demand that already picked someone else.

What should you do about invisible demand?

Two things, in order.

Measure it first. Get a read on the five signals so you know which channels are dark and how dark. Guessing leads to spending on the wrong fix.

Then fund influence work to match what the signals say. Most B2B teams spend under 10% of program budget on influence (the work that shapes buyers before they're in the funnel) while research from the LinkedIn B2B Institute puts theeffective range far higher. The gap between what you spend and what your signals say you should spend is a dollar figure. That number, not a philosophy about brand, is what wins the budget conversation. What that number turns into, and the three ways it lands, is walked through in how invisible demand becomes new pipeline.

How does the Invisible Demand Diagnostic fit in?

The Invisible Demand Diagnostic is a 45-minute assessment that does the measurement: five signals from your own systems, a Demand Visibility Score, and the gap in dollars between your current influence spend and what your score benchmarks say it should be, plus a funded roadmap. The first assessment is free. Run yours.
